The planning phase

In the planning phase of the project, the implementation team should address the following milestones:

  • Project charter: This is a formal document and the foundation on which the success of a project depends.
  • SOW/contract: This contains a detailed scope covering all of the business processes as per the project goals and could be based on a scope document.
  • Project plan: The project plan consists of the following planning components:
    • Communication plan: A plan of all the communication that needs to happen, when, and with whom
    • Test plan: A plan of the kinds of testing and the tools and techniques needed for it
    • Training plan: A plan to cover all aspects of training needs including delivery, content, location, and so on
    • Data migration plan: A plan that covers all aspects of managing the lifecycle of data from source to destination, including clean-up and conversions
    • Cutover plan: A plan for a pre-go-live checklist and data migration activities to bring needed last-minute data and transactions
    • Risk and issue matrix: A matrix to document, track, and plan for all risks and issues
    • Acceptance criteria: A list of all criteria by which to accept the system
  • Ground rules: Ground rules are constraints and guidelines that are to be made by the project group and intended to help individual members.

Once the planning activities are completed, the scope of the project should be covered in the definition phase.
